The 3-slide template that has worked at 14 hotels

The whole revenue meeting fits on three slides. If you need more, the meeting is too long; if you need fewer, you are skipping a section. The slides have stayed stable across 14 properties of different sizes and segments — same shape, different numbers.

Slide 1 — Where we are vs. forecast

A single table: this week's roomnights, ADR, and RevPAR, side by side with the locked forecast for the same week. One column for actuals, one for forecast, one for absolute variance, one for percent variance. A 4-line bullet list below: top two positive variances and top two negative variances, each with a one-sentence cause.

This slide is 5 minutes of presentation. Anyone in the room knows the numbers by the time they walked in — the value of the slide is consensus on the causes, not the values.

Slide 2 — Where we will be next week

A second table: next week's OTB by segment, pace vs. STLY, and the forecast for total roomnights, ADR, RevPAR. A "decisions needed" section at the bottom: 4-6 specific dates with significant pace variance, each with a recommended action (open/close BAR, change LOS restriction, drop OTA visibility, etc.).

This is the heart of the meeting. The decisions get reviewed, agreed or adjusted, assigned to the e-commerce lead for execution, and logged.

Slide 3 — What we are doing about it

The action list. Each item has: an owner (a specific person), a deadline (within 7 days), a measurable outcome (open BAR-LOS-2 on Aug 14-17, expected pickup 8-12 rooms). The slide is reviewed in 5-7 minutes and serves as the contract for the week.

At the next week's meeting, slide 1 closes the loop on whether the previous week's actions produced their expected outcomes. This is the audit cycle that compounds revenue manager credibility — or destroys it if the actions never produce what was forecast.

Three slides. 35 minutes. 5 decisions. Repeat 52 weeks. That is the operating system.
