Negotiating with Big OTAs
Lesson 8 / 10The visibility programs

Genius, Preferred, Boost  ROI by hotel size

Genius (Booking.com), Preferred Partner (Booking.com), Expedia Accelerator, Expedia Marketplace, Agoda Plus, Hotelbeds Top Sellers — each visibility program promises increased exposure in exchange for additional commission. The ROI is real for some hotel sizes and a clear loss for others. Operators with portfolios spanning multiple sizes often end up running the same program across all properties because the KAM bundled it that way. Wrong move. Each property should be evaluated on its own.

Genius — Booking.com

Genius is Booking.com's loyalty discount program. Properties opt in to offer 10-20% discounts to Genius-tier members. The cost: the discount is funded by you. The benefit: ranking lift in search results and a "Genius" badge.

ROI by hotel size: for properties under 80 keys in secondary markets, Genius typically produces 8-15% incremental bookings — net positive after the discount cost. For properties 80-200 keys in primary markets, Genius produces 4-8% incremental bookings — roughly break-even. For properties over 200 keys with strong direct demand, Genius produces 1-4% incremental — usually a loss after the discount cost. The discount is real and immediate; the "incremental" booking lift is partly cannibalization of bookings that would have happened anyway.

Preferred Partner — Booking.com

Preferred Partner is the visibility tier above default. Properties pay an additional 4-5% commission for elevated ranking in search and a "Preferred" badge. The badge itself is worth modest conversion lift (1-3%).

ROI by hotel size: for properties in secondary markets with weak organic ranking, Preferred can be a real multiplier — 15-25% revenue lift at 4-5% commission cost is clearly positive. For properties in primary markets with strong organic ranking already, the lift drops to 3-7% and the math becomes marginal. For destination-driving properties (resorts on Türkbükü, ski-in properties in the Alps), Preferred is rarely justified because the property is being searched for by name and ranking is already strong.

Expedia Accelerator and Marketplace

Expedia's visibility programs operate as bid-based — properties bid additional commission points (typically 3-12 above base) for improved ranking. The marketplace mechanism produces real-time price discovery; the more competitive your market, the higher the required bid to maintain visibility.

ROI by hotel size: relatively flat across sizes, with the differentiating variable being the competitiveness of the market. In high-competition markets (Istanbul, Antalya, Madrid), maintaining top-tier visibility on Expedia requires sustained 8-12 point bids. In low-competition markets, 3-5 points buys equivalent placement.

Agoda Plus and the smaller programs

Agoda Plus, Hotelbeds Top Sellers, and similar regional programs typically run 3-5 commission points for improved exposure. The ROI question for these is whether the platform itself generates meaningful volume for your property. Agoda concentrates in APAC source markets; if your demand profile does not over-index on APAC, Agoda Plus does not produce material lift regardless of the commission point investment.

The decision matrix

For each property, evaluate visibility programs on three questions:

[@portabletext/react] Unknown block type "undefined", specify a component for it in the `components.types` prop
